Connecting acquisition data to the decisions after conversion

I built and repeatedly used a process connecting advertising, organic discovery, analytics and CRM outcomes to investigate waste, attribution gaps and lead quality.

The working context

What I was solving and what I owned.

The problem

Acquisition data was spread across systems that answered different questions. Media platforms explained delivery, analytics explained behaviour and the CRM held later commercial context. Looking at any one source in isolation produced a tidy but incomplete story.

My contribution

I built the working process that brought those signals together and used it repeatedly to investigate performance. My role was to turn mismatched data into a decision: what looked wasteful, what could not be trusted yet and what needed a better feedback loop.

I have kept the organisation, product and people private. I also left out exact figures and internal details that could identify the work. The status above tells you how far the implementation actually went.

If you are working on a similar system, these are the decisions I would examine before choosing tools or adding more automation.

    Separate reported conversions from business outcomes

    I treated a platform conversion as a useful signal, not proof of commercial value. The analysis followed the lead into the CRM where later status and quality could change the interpretation.

    Look for breaks before trends

    A sudden change can be a tracking problem, a routing problem or a real shift in demand. I checked the measurement chain before turning every movement into a marketing explanation.

    Return quality signals to acquisition

    Lead quality only improves media decisions when the information travels back in a form the acquisition team can use. A report that arrives too late or lacks campaign context does not close the loop.

These are the lessons I took from the work. I would use them as questions for your own implementation, not as a universal recipe.

Follow the lead past the form

Do not stop your analysis at the form submission. Qualification, contactability and later progress can make two apparently identical conversions very different.

Use attribution to make one better choice

Perfect historical credit is rarely available. Ask whether the evidence is strong enough to change budget, creative, targeting or the customer journey for a reason you can explain.

Fix capture and process gaps before adding another dashboard

Missing source data often starts in forms, integrations or team habits. A new dashboard cannot repair information your process never captured or changed without a record.

Shorten the path from lead quality to the next decision.

The best next move is to shorten the distance between a lead outcome and your next acquisition decision. I want the process to help you notice a problem, test an explanation and act while the evidence is still relevant.
